The GTM Engineer: Half Developer, Half Sales Operator. All Leverage.

You hired a developer. Sales never used what they built

You hired a developer to build sales tools. Six months later, sales uses none of it.

The tools worked. The code was clean. But the developer built what the ticket said, not what the rep needed. They never sat in a pipeline review. They never heard a discovery call.

So you tried the other direction. You promoted a sales ops person into "automation." They duct-taped Zapier flows until one broke silently and cost you a quarter of routed leads.

Neither hire was wrong. The role was.

This is a hybrid role, not a seniority problem

Last week this newsletter broke down the AI RevOps operator: the person who owns the four systems your pipeline runs on. They configure what already exists. HubSpot workflows. Clay enrichment. Reporting rollups.

The GTM Engineer starts where configuration ends.

When your tools cannot do the thing, the RevOps operator files a wish. The GTM Engineer builds it. Custom API integrations. Internal apps reps open every morning. AI agent workflows no vendor sells yet.

RevOps operators run the machine. GTM Engineers extend it. Companies that hire one and expect the other get a quarter of dead motion.

What a GTM Engineer actually builds

Four things. If your candidate cannot show you one of each category, they are a developer with a new title.

1. Custom integrations. The connector that does not exist. Your billing system talking to HubSpot. Product usage events flowing into deal records. Built with APIs, webhooks, and n8n or custom code. Not a Zapier template.

2. Internal tools. A lead research app that cuts rep prep from 20 minutes to 2. A one-screen account view pulling from five systems. Small, ugly, used daily. Usage is the metric, not polish.

3. AI agent workflows. Prompt chains that draft outreach from CRM context. Agents that score inbound leads against your actual closed-won data instead of a vendor's generic model. They write the prompts, test the outputs, and ship the workflow.

4. Data pipelines. Enrichment beyond what Clay does out of the box. Scraping, cleaning, and loading the niche data your ICP requires.

 

The reporting-line trap

Here is where most companies break this role before day one.

They report the GTM Engineer to the CTO. The CTO runs them like a junior developer. Sprint tickets. Code review standards built for product. Six weeks to ship a form.

The GTM Engineer is a revenue role that happens to write code. They report to the revenue org. Their backlog comes from pipeline reviews, not Jira grooming. Their deadline is this quarter's number.

If your CTO objects, that objection is the diagnosis. Engineering standards exist to protect product. GTM tooling needs speed. Different risk profile, different owner.

What they should cost

The range moves on one thing: whether they have shipped production integrations or only no-code flows. An operator who lives in Zapier sits at the bottom. An operator who ships custom API work and AI agent pipelines sits at the top.

One warning. Post this role as "Sales Operations" and you will get admins. Post it as "Software Engineer" and you will get developers who have never seen a CRM. The title in

the job post is the first filter. Use the real one.

Ask one question. "Show me a tool you built that a sales team uses every week, and show me the usage." A real GTM Engineer opens the app, shows the login data, and explains the revenue problem it killed. A developer shows you a repo. A pretender shows you a Zapier dashboard.

The bottom line

You do not need a developer who tolerates sales. You do not need a sales ops person who watched a Python tutorial. You need the person built for the seam between them. That seam is where your next quarter of pipeline efficiency lives.
