The 24-Month Line: Why Every Hire Before It Is an Investment and Every Month After Is Profit.

Stop measuring hires by month 3. Measure them by month 24.

In partnership with

You reviewed the new hire at 90 days. They were slow. You let them go in month 4.

They were 20 months away from being the best hire you made that year.

Last issue gave you the Retention Operator. The person who builds churn prevention as a system instead of running it as a calendar.

Closing the archetype arc

That arc promised five archetypes. You are getting four. Here is why.

The fifth was the Prompt Engineer. We are not writing it.

Prompt engineering is not a role. It is a skill inside the other four. The AI SDR prompts. The AI RevOps operator prompts. The GTM Engineer builds the prompts into tools other people use.

A person whose only job is writing prompts owns no number. Post that title and you will hire a specialist you cannot measure and cannot promote.

Anyone selling you a Prompt Engineer is selling you a skill with a salary attached.

The arc is closed. Now the harder question. Not who you hire. How long they stay.

The 24-month line

Here is the pattern across 10,500+ LATAM placements.

Hires who pass month 24 stay 8 to 10 years.

Hires who leave, leave before month 18. Almost nobody quits at month 30.

Month 24 is not a milestone. It is a line. Everything before it is money going out. Everything after it is money coming back on money you already spent.

The math nobody runs

Months 1 to 6. Full salary, partial output. You are down.

Months 7 to 18. Output matches salary. You are even.

Months 19 to 24. Output passes salary. You start recovering the ramp.

Month 25 forward. Every month is profit on a cost you already paid.

Fire in month 4 and you paid the entire investment and collected none of the return.

You did not save that money. You spent it and threw away the receipt.

Then you did it again with the replacement.

What 90 days actually measures

Ninety days measure your onboarding. It does not measure your hire.

At day 90 a good hire and a bad hire look the same. Both are slow. Both ask a lot of questions. Both miss quota. The difference does not show up until month 8, and by then most CEOs have already made the call.

The 90-day review is not a performance review. It is a coin flip you charge yourself $51,400 to run.

The four levers that move a hire past month 24

  1. A written onboarding plan. Not a Notion page nobody opens. A dated plan with an owner.

  2. Structured monthly 1:1s. Not ad hoc check-ins. Same five questions, every month, logged.

  3. A compensation review at month 12 and month 18. Currency moves. Their real pay drops while your number stays flat.

  4. A visible next role. People do not leave jobs. They leave dead ends.

The next four issues build one of these each. This one just gives you the line.

The diagnostic

Ask your managers one question this week.

"Which of your people are between month 12 and month 24 right now?"

If they cannot answer without opening a spreadsheet, you are not managing retention. You are watching it happen.

The bottom line

You do not have a hiring problem. You have a math problem. You keep paying for the expensive half of the employment curve and quitting before the profitable half.

The 24-month line is the only hiring metric that pays you back.
